another vanagon starting question

82 vanagon starts easily when cold, glow plug light goes on then off, crank it over and it starts immediately.  It's another story when its warm.  No glow plug light, no success.  I can take the wire off the sensor on the water outlet from the head, glow plug light comes on, let it work for count of 10, then vanagon will start.  Am I hurting anything by starting it this way?  would I be better off hooking up some switch/relay so that I can manually activate glow plugs?  any other suggestions?  Not sure of timing, I set it by ear and avoiding white smoke.  No rattle, starter spins engine well.  Compression ranges from 450-600 in the 4 cylinders.  Just getting it back on the road so have only put about a hundred miles on it since its last multi-year hiatus.  all thoughts welcome
