let it be, when asked say its a V8 transplant
you can make a really fast compression test, go to a hill, stop the car, stop engine, get into 5th gear and let it go, you should hear ssshhhuugg, ssshhhugg, shug, shug. in this case 2 cylinders are low on compression. get the idea?
bad injectors, bad timing, bad pump adjustment.. all can be the cause
give us more details in order to help

Mines also pretty lumpy, but I put this down to being an old diesel - my 1.6 Carb MK2 was also quite lumpy/shakey.
I'll be replacing the fuel filter later today maybe that will help as it looks old...

I had this on my T25. It was a JX engine so had solid valve lifters, but I got the pump timing reset and the valves reshimmed and it ran perfectly after that. It was a lot easier to start and was much smoother. Maybe your injectors are dirty. You might try cleaning them as well.

I was thinking this too, but I'm waiting for my Bentley manual and will do these when I do the PAS & Alt. belts.
I changed the fuel filter today and it was not as lumpy on start up, but that may have been because the engine was warm.

1.)time it.
2.)then time it again to make sure you did it right.
3.)then time it again to make sure that the timing gremlins arent messing with your head.
actually the last 2 steps arent that necessary, but my car used to run really rough at start up. then i timed it, and it went away. and check your glows and injectors while your at it. when i got my car, it had a bad injector, and it would idle really rough, and smoke blue like a bastard.

well changed the fuel filter, pout in some fuel treatment stuff to clean out the crap checked the timing belt, getting no real smoke but it does seem to calm down after a while, Lost to be honest!

Im telling you man, get your valves reshimmed and get the pump timing done. My t25 was exactly the same until I had that done. In fairness though, i think a certain amount of lumpiness when its cold is acceptable on an IDI engine. Any IDI diesel car Ive ever had did it a little. My Opel Combo was the worst. Gradually increasing the revs from idle up to about 2500 once it was started got it ticking over alright though. The Golf GTD I had did it too.
